Repair or Replace Your Engine

The question is not really about the engine. It is about whether the rest of the car justifies spending anything at all.

A failed engine forces a decision most people have never had to make, usually at short notice and often without a car to get to work in. It is a bad moment for clear thinking, which is exactly why having a framework helps.

There are three real options, and the right one depends much more on the condition of the rest of the vehicle than on the engine itself.

Start with the rest of the car, not the engine

This is the step people skip. Before pricing engines, get an honest assessment of the transmission, the suspension, the brakes, the cooling system and the body. In Phoenix, add the air conditioning and the interior. Sun damage is real and it affects what the car is worth.

If those are sound, an engine replacement buys you a car you already know, with known history, for less than a replacement vehicle. That is often a genuinely good deal, and it is the case where replacement clearly wins.

If the transmission is also failing, the arithmetic changes completely. Two major repairs on an older vehicle rarely returns the money, and it is much better to know that before ordering an engine than after fitting one.

When repair beats replacement

A contained failure on an otherwise healthy engine is usually worth repairing. A timing belt that let go on a non-interference engine, a water pump, a head gasket caught before the engine overheated badly. These are repairs, not replacements.

The Subaru EJ25 is the case that sits closest to the line. Head gasket failure is common, the repair is labour-heavy because of how a boxer engine sits in the car, and if the heads need machining the cost climbs toward a used replacement. The deciding factor is what the overheating did to the heads, which is why having them assessed before choosing is worth the diagnostic cost.

The questions to answer before deciding

  1. What exactly failed, and is that diagnosis confirmed rather than assumed?
  2. Is the failure contained, or has it damaged the block or heads?
  3. What is the condition of the transmission?
  4. What else on the car will need money in the next year?
  5. What would a comparable vehicle in sound condition actually cost?
  6. How long do you intend to keep this car?
  7. Do you have transport in the meantime, and how long can the car be off the road?

Common questions

Is it cheaper to replace or rebuild an engine?

On most of the vehicles covered here, a used replacement is cheaper than a full rebuild, because the used supply is deep and a rebuild is labour-intensive. The exception is a contained failure on an otherwise sound engine, where the repair is much smaller than either. What decides it is what the teardown reveals.

When is a car not worth fixing?

When two or more other major systems are also near the end. A failing transmission alongside a failed engine is the clearest case. The combined cost rarely returns itself on an older vehicle. Get the transmission assessed before committing to an engine, because that assessment often makes the decision for you.
